Matt Campbell isn’t wasting time trying to sell Penn State on shortcuts.
The new Nittany Lions head coach is pushing a hard-nosed standard in Happy Valley, and he’s making culture the centerpiece of his early message. Campbell has leaned into Penn State’s history and identity while also keeping the focus on what has to be rebuilt if the program wants to climb back toward championship-level football.
That starts with doing the difficult stuff every day.
“At Penn State, we choose a culture to do what is hard rather than what is easy, and we want people who want something more than just winning football games,” Campbell told reporters on Tuesday at Big Ten Media Days.
The message may not land softly with fans who just watched Penn State limp to a 6-6 finish in 2025, fire James Franklin, and fall well short of expectations. Winning still has to come back, and fast.
But Campbell’s point is that wins don’t begin on Saturdays. They’re built long before the opening kickoff, and Penn State has to earn its way back into the national title conversation.
That’s the bigger issue after 2025: the Nittany Lions can’t be built around the idea that winning alone will hold everything together.
Penn State entered last season with massive expectations after coming within a play of the national title game in the 2024 College Football Playoff. The Nittany Lions were ranked No. 2 in the 2025 preseason polls, and the pressure was impossible to miss.
When the season started going sideways in Week 5, the whole thing unraveled. The team lost the winning identity it was supposed to live on, and the collapse exposed how fragile that foundation really was.
Campbell is trying to make sure that doesn’t happen again.
He’s stressing work ethic, commitment, and grit before, during, and after game day. He’s also making clear that Penn State has to be able to absorb losses without letting them break the program’s structure. The final score matters, but so does the response to it.
That’s the kind of resiliency Campbell is trying to install. Every rep matters, physically and mentally, whether it’s in the middle of the regular season, in the College Football Playoff, or during the offseason. Penn State’s 2025 season was undone by a focus on the small picture, and Campbell is determined to build something sturdier than that.

Penn States Iconic Jersey Is About To Change Forever
Penn States football uniforms are headed for a noticeable change, with athletic director Pat Kraft confirming the program will soon add a corporate logo patch to the jersey. It is the kind of move that has become increasingly common across the Big Ten, where schools have leaned harder into sponsorship revenue while trying to preserve the look and feel of their most recognizable brands.
For Penn State, the decision fits a broader push to find new money wherever it can, from a cryptocurrency fan token platform to a stadium field-naming rights agreement. Kraft said the department is taking a careful approach to choosing the right partner, which underscores the balancing act here: protecting tradition on Saturdays while acknowledging that the business side of college sports keeps changing. Penn State Fans Can See This Uniform Change Coming Now
The new era of commercial patches on college uniforms is already taking shape across the Big Ten, and Penn State has plenty of company watching closely. The NCAA approved the change, and schools such as Illinois, Northwestern, Michigan State and Ohio State have already moved ahead with jersey sponsorship deals, turning what once sounded far-fetched into a fast-growing reality for the league.
For Penn State, the question is no longer whether this kind of partnership fits the landscape, but when the Nittany Lions will join it. Ohio States agreement has set the market in motion, and Penn State is expected to land something similar, with the kind of corporate name that would make sense on a jersey in Happy Valley. An announcement has not been made yet, but the direction of travel is clear enough that fans can probably see the patch coming before long. [Read more 🡒]
Pat Kraft Just Framed A Massive Penn State Crossroads
Penn States athletic department is staring at the same financial pressure facing a lot of major programs, and Pat Kraft spent time laying out how the school is trying to keep pace without losing what makes it distinctive. The athletic director pointed to naming rights, commercial partnerships and fundraising as the main tools helping the department cover its operations and stay competitive, a sign that the business side of college sports is now as central as anything happening on the field.
Kraft also made clear that not every revenue idea is going to be chased at full speed. Penn State is taking a careful look at jersey patch sponsorships, but it is not rushing toward that kind of move, especially with the program weighing modernization against the pull of tradition. For a department trying to balance its books and protect its identity at the same time, that is the real crossroads. [Read more 🡒]
